Limiting work in progress is a characteristic聽 feature of Kanban. It is of paramount importance聽聽

as to why the system works so well. When you聽 first think about it, it may seem counterintuitive聽-

are we telling people to work less? No. Limiting聽 WIP doesn't mean to limit work itself, but to聽聽

limit how many tasks can be started all聽 at once. Kanban came from manufacturing,聽聽

where businesses keep a production聽 inventory for use in their processes.聽聽

There are normally three types of inventory: raw聽 materials, work in progress, and finished products.

Why is limiting WIP considered聽a good thing, and should it be?

You've probably heard people say that "cash聽 is king". In many cases, this is true.聽聽

It's not always important how many assets the company聽 has if it can't convert them to, or otherwise聽聽

generate the cash when it's needed. At the end聽 of each month, you can only sell finished goods,聽聽

while any incomplete work becomes an expense - not聽 a value-adding asset. This singles out throughput,聽聽

inventories, and operating expenses as three聽 main measures of productivity constraint.

So, why should we limit work in聽progress? To foster a culture聽of finishing work,

and reduce time to market. Your聽profit lies in the finished goods, not in WIP.

And - if you're running a cash type business - do聽 you want to have 30 items halfway through to聽聽

being sold, or rather 10 items ready to go? If a company can sell only 10 items a month, focus on聽聽

those 10 items, so they can be monetized, instead聽 of starting with 30, and adding unnecessary work,聽聽

that can't turn profit. If you limit your focus聽 to just a few things, they will get done quicker,聽聽

and you'll avoid having too much work started,聽 with nothing to show for it at the end of the day.聽聽

Thanks to starting work only on what can聽 be finished, you are ensuring the process聽聽

is running at its highest possible material聽 throughput. That means less waste and more sales.聽聽

Furthermore, by forcing the team not to process new聽 items while previous ones are still in progress,聽聽

you'd be implementing a true pull process聽 model. Limiting work in progress is good,

but if done incorrectly, other problems may聽 arise - like a company producing fewer items聽聽

than it is capable of. It's important to look聽 at where in the process you should limit work.聽聽

Let's look at an example. We have six people聽 split into three teams at a chair manufacturer,聽

and they can produce three complete chairs a week.聽 The design team can design seven chairs a week,聽聽

and the builders can produce five chairs, but the聽 painter can only paint three chairs a week.聽聽

What would happen, if each team worked at their maximum聽 capacity? Remember, that WIP is an inventory item.聽聽

We notice large stacks of inventory at the design聽 stage, and under chair assembly, but why are items聽聽

piling up there? Because the chair painting team聽 is the bottleneck, the constraint of the process,

only completing three chairs a week. Here, we聽 would limit the chair assembly team to only聽聽

produce three chairs a week. Ideally, the聽 other teams should help the painting team聽聽

when they are finished producing their items. This would improve the system's throughput.

Suddenly, the company is producing more than聽 three chairs per week, and employee engagement聽聽

is improving along with the throughput. To apply a WIP limit appropriate to your process, you need to聽聽

analyze it, and find the slowest cog in the machine.聽 For a start, just walk your factory or office floor.

Look around for team members who are overloaded,聽 and have a lot of inventory on their desks.聽

That's how you will find your聽bottleneck. Go talk to the team,聽聽

working at the bottleneck step, and see how you聽 can limit work to them. It will help your whole聽聽

company work faster and your employees will love聽 you for it. As your process changes, the team grows聽聽

shrinks, or changes. The applied WIP limit may聽 need adjusting. Keep an eye on it, to maintain聽聽
