scorecard now the balance scorecard is a great聽 tool to track your company's goals and really see聽聽

how you're performing in terms of the percentage聽 achievement of the goals that you've set for聽聽

yourself what i want to do in this video is walk聽 you through the individual customization steps to聽聽

make sure that you can tailor this template to聽 your specific needs now this template actually聽聽

comes with a pre-filled data set and what what i聽 mean by that is that we're looking at a company聽聽

that is trying to measure its operational聽 performance first of all it's defining four聽聽

overall categories transportation warehousing聽 inventory management and order processing聽聽

within each of these overarching categories we聽 have strategic goals that we previously defined聽聽

now let's take the first one for example we聽 want to increase customer satisfaction the聽聽

way we measure this is we want to measure the聽 percentage of the damaged goods delivered we聽聽

also define the unit of measurement and these聽 are all inputs that you are free to change聽聽

what we've also decided to do is we assign聽 individual weights both to the overall聽聽

category so let's say transportation in聽 terms of import importance for us is 25聽聽

and to each of the strategic goals we've also聽 assigned individual weights now these individual聽聽

weights always need to add up to 100 whilst the聽 overall categories also need to add up to 100聽聽

you have a check at the bottom to make sure that聽 these numbers tie in to 100 so once we've defined聽聽

these columns and we've assigned weights聽 units of measurement strategic goals and the聽聽

measurement as such we have a system that assigns聽 points based on the performance so let's say聽聽

if the percentage of damage goods delivered is聽 four percent that would give us 50 points it's聽聽

not necessarily what we aim for but let's say this聽 is like the rock bottom of acceptable performance聽聽

if we want to perform really well we get 100聽 points and then we design the individual targets聽聽

to both of these points now once we're in聽 the course of operations we can then track聽聽

the actual performance and this聽 can be entered here in column k聽聽

based on this we receive a score now the聽 score is basically just an individual聽聽

score that we receive based on the defined targets聽 here in i and j compared against the actuals so聽聽

let's take this first example our actual is two聽 percent now this directly corresponds to the 100聽聽

value that we wanted to achieve and therefore our聽 score is 100 but if this changes to let's say 5聽聽

then you see the score that we receive聽 is only 25. and obviously if this is four聽聽

percent meaning we just comply with the 50 over聽 here then of course my score changes as well聽聽

ultimately what you also want to look at is the聽 fulfillment let me quickly change this back to two聽聽

percent now the fulfillment basically measures the聽 overall score and multiplies it with the weight聽聽

that we assigned to this individual activity since聽 this activity receives 30 in terms of importance聽聽

we get a fulfillment score of 30. now this is聽 where you see that it's important that these聽聽

numbers add up to 100 because only then we'll聽 be able to get a weighted score that complies聽聽

with the overall transportation importance for聽 us so in terms of customization we've already聽聽

talked about changing these individual聽 categories you need to make sure that聽聽

the cell formats here are also changed so in the聽 first two examples we're looking at percentages聽聽

but already the third strategic goal which is聽 a reduction in costs we're actually talking聽聽

about an average transportation cost per order聽 measured in euros so if you want to change that聽聽

you of course need to change these values to聽 numeric values and not percentages it's only聽聽

up to you you can just freely change these cell聽 formats and it'll be translated accordingly now聽聽

what if you wanted to remove a one of one of these聽 categories well you can just go in here and delete聽聽

the row that's it but now you have one problem you聽 need to make sure that these individual categories聽聽

add up to 100 so you may want to change these聽 weights so that this total adds up to 100 again聽聽

let me quickly bring that back in and i also want聽 to show you how you can add another strategic goal聽聽

it's basically in the same fashion as deleting it聽 you just select the row enter a new row in here聽聽

and what you can then do is just add the聽 strategic goal add the measurement unit聽聽

of measurement and all the other things here and聽 then what you need to do is drag down this formula

drag down the fulfillment score and now i'm just聽 gonna make something up we're just gonna say that聽聽

this is 10 this is 35 and let's say we get just聽 these numbers these are just arbitrary values聽聽

now you see that overall this adds up to 100 so聽 this is all fine and whatever we've defined here聽聽

you know this is free to change now one last聽 thing i want to show you is if you open up the聽聽

grouping over here you see that there's one piece聽 that updates the numbers basically it just takes聽聽

the first number over here and it adds a one聽 now this is just to make your life a bit easier聽聽

that these numbers over here if you drag聽 this down will then translate accordingly

into the right number over here see what i did聽 i just drag this formula down to the newly added聽聽

row and then i just extend it to the other rows聽 within my data set right and this is how when i聽聽

pull down these numbers it's just a formula it聽 updates the numeration okay so this is it for the聽聽
