do you want to have a bigger better more

profitable company

a year from today if you do

let me show you a few facts the facts

state

that small businesses that strategically
[20]
plan tend to have a higher
[22]
sales growth return on assets profit
[24]
margins
[25]
and employee growth there's a source
[27]
down there in the bottom corner
[29]
the facts say that small businesses that
[31]
strategically plan tend to be innovative
[33]
and achieve international growth
[37]
the facts say that small businesses that
[39]
strategically plan
[40]
are less likely to fail do you
[43]
any of the things sound interesting to
[46]
you
[47]
all these can be summarized by a key
[49]
statement it says of all the contrast
[51]
between the successful and unsuccess
[53]
unsuccessful businesses or between the
[55]
leader and the follower
[57]
the single most important
[58]
differentiating factor
[60]
is strategy but here's the challenges
[65]
most companies don't strategically plan
[69]
and the reason is that there is a
[71]
serious problem with strategic plans
[73]
and that is most of the time people
[76]
don't know how to do it and so when they
[77]
go and they look for
[79]
templates and formats and those kinds of
[81]
things to do it what they find is
[83]
they're incredibly complex
[85]
they're very time consuming and many
[87]
cases they're not action oriented
[90]
and they look at them they say there's
[91]
no way that i'm spending three months
[93]
putting together a strategic plan
[97]
may i solve that for you i want to point
[101]
out something about strategic planning
[102]
strategic planning is a very simple
[104]
process process of
[106]
number one identifying where you are
[109]
number two identifying where you want to
[112]
be
[112]
and number three creating some specific
[114]
action plans to fill that gap
[117]
and so therefore what i've done is i've
[119]
put together a very
[120]
simple two-page template that you can
[123]
use
[124]
to strategically plan go through going
[127]
through this
[128]
process will take an average person who
[131]
understands what they're doing
[133]
two to three hours and it's worth
[135]
spending that amount of time
[136]
because this is planning what your
[139]
future business is going to be like
[141]

so first you start off with

the heading hey this is easy you put in

your organization name you put in what

period you're doing it for

the date version because and i encourage

you to put in that version because

oftentimes these things will change two

or three times right at the beginning

this next section is where we look at

over here on the left we look at your
[201]
current situation that's these columns
[203]
right here
[204]
then we look at the desired situation so

that we can then identify
[208]
what's the gap between them and develop
[211]
a time a
[212]
specific plan to fill that

gap let's start in the upper right hand

corner left upper left hand corner with

the current situation

here you're going to write a few phrases
[224]
that will describe
[225]
where you are right now so sample

sales insufficient to quit my day job

and go full time i've got weak traffic

and a lack of name recognition in the

marketplace

i need to capitalize on this while

dancing with the stars is still hot
[237]
because

by the way this this is for a site that

creates

exercise videos based upon ballroom
[243]
dance moves okay
[246]
people love our current dancing for
[247]
fitness product but they tell us they
[249]
want more new content

in that series so not a lot of facts

here

this is here's how i feel

here's my current situation here's how i

feel about it okay

then below that is the key indicator

here's where you put some of the facts

that are out there

and so here's some samples last year our

sales were 24 000 a profit of 12 000

after expenses

our traffic we averaged 1500 unique

visitors per month i'm not going to go

down and read all these every one of

these because these are on the sample

that is there but it's these kinds of

things you're
[282]
putting where you are what's happening
[284]
so far so if you haven't even started

your business yet
[287]
your key indicators may be empty or it
[289]
may be
[290]
um planning this or
[294]
thinking about this or whatever those
[295]
kinds of things but

you're putting down the facts about
[299]
where you are
[300]
over the left hand right hand side you
[303]
would get the desired
[304]
situation so your desired situation

might be something like this

earn thousand dollars five thousand
[310]
dollars a month after expenses so i can
[312]
quit my current job and focus on this
[313]
full time
[314]
by the end of the year i want to have a
[316]
membership site where people are paying
[317]
monthly for additional content and
[319]
feedback
[319]
and at least four new products in the
[321]
lineup
[322]
and so we're making some statements
[324]
about where we want to be
[326]
and then down below that is where we put
[328]
our specific
[331]
objectives that have numbers in it so

you can actually
[335]
track those objectives to see how you're
[337]
doing so

sales hundred fifty thousand dollars
[340]
profits at least sixty thousand dollars
[342]
build an email list to twenty five
[344]
thousand with a thirty part
[345]
autoresponder series
[346]
introduce at least four products so you
[348]
can see each one of these things
[350]
has a number so that you can be able to
[352]
go back and numerically track
[353]
how am i doing against these goals just
[356]
saying build a bigger business
[358]
or increase my conversion rate those
[360]
aren't sufficient
[362]
you want to have numbers here so you
[364]
actually are able to prove whether you
[365]
have achieved it
[366]
or not now so now you filled in this
[370]
left side and the right side
[372]
and now for the rest of this time we
[375]
focus
[375]
on the gap that piece in the middle the
[378]
difference between where you are right
[379]
now
[380]
and where you want to be so the first
[383]
thing we do
[384]
is we look at some specific actions that
[387]
we are planning to do
[388]
to fill that gap we have a place where
[391]
we put the action
[392]
and we have another place where we put a
[394]
due date so you know what you're doing
[396]
and you can actually put that on your
[397]
calendar and say i'm going to achieve
[398]
this by such and such a date
[400]
here's some examples so you do four new
[403]
products one each in april june august
[404]
and september so
[405]
in this case i put varies for the due
[407]
date because you got four different
[408]
products
[409]
we're going to create 50 videos and post
[411]
them on video sites 20 each in january
[414]
and february and 10 in march
[415]
and so i put my due date as this but you
[417]
can also see i've got my due dates over
[419]
here

create my auto email autoresponder
[422]
incorporating the videos produced i'm
[424]
going to do that in january march
[426]
so you can see i'm doing very specific
[428]
things
[429]
uh run split tests on web pages to
[431]
increas increase conversion
[434]
uh develop a free course offer as an
[436]
opt-in incentive and to affiliates
[438]
so i've got specific things that will
[440]
help me to achieve those objectives of
[442]
making that amount of money or whatever
[443]
it was
[444]
that you put down for objectives
[447]
and by the way you can do more than this
[449]
in fact i encourage you to do that
[451]
i'm trying to to put these things onto
[453]
onto two pages but you can always have
[455]
an appendice
[456]
appendix with a bunch of other specific
[458]
actions
[459]
and even assign them to specific people
[461]
and what date they'll be done by and all
[463]
those kinds of things

this is a simplified version so you can
[467]
put it all in one place very quickly and

easy

then on the bottom of the page

additional goals here's where you put in

some things that
[474]
may not fit into the specific actions

that help you to get there

so uh reduce paper uses by fifty percent
[480]
to

decrease my impact on the environment

design design a business that will take
[485]
six weeks of vacation per year and work
[487]
no more than forty hours a week
[488]
uh bring my children into the business
[490]
to teach them business skills so those
[492]
things that might be
[493]
outside of here's how i'm going to
[494]
achieve the
[497]
filling of that gap but these things are
[499]
hey these are some things that i really
[500]
want to make sure
[501]
happens in this process of working on
[504]
these things
[505]
this year now page two
[508]
we get into some further action plans
[511]
but here's where we look at the customer
[513]
type
[514]
there's basically three kinds of
[515]
customers
[518]
and i've actually put these in an order
[521]
for this reason the first one is your
[524]
current customers
[526]
so the most costly thing you can do is
[529]
to go pay money to acquire a new
[531]
customer
[531]
and so anytime you've got a customer and
[534]
you should have a plan to be able to
[536]
make more money from that existing
[537]
customer
[538]
that's why we have this first column
[540]
make more from existing customers
[542]
then we've got a second column which is
[543]
where people mostly
[545]
focus and that is generating new
[547]
customers but we have a third group
[549]
which is lapsed customers someone who
[550]
bought from you a year ago or two years
[552]
ago
[552]
has never come back and bought again you
[555]
need to have a plan to be able to go get
[556]
those people and earn more money from
[558]
each one of those
[559]
and so you sh you should be developing
[562]
some specific action plans
[564]
for each one of these groups and focus
[567]
on how you're going to make money
[568]
from each one of those and you can read
[570]
that in the sample document
[572]
then the final piece that we're doing in
[574]
this is your key
[575]
strategic initiatives placed on a
[578]
calendar
[579]
so this way you can look at your year
[581]
across the year and see here's the key
[583]
things that i need to have finished in
[584]
each one of these particular months
[586]
across the year

and so here i put january is our heavy
[590]
social media push
[591]
with facebook twitter and video and
[593]
offer a free course via autoresponder
[595]
in february we're going to focus on our
[596]
video releases in march we're going to
[598]
focus on video releases
[599]
applying an affiliate recruiting focus
[602]
and are creating a
[603]
sell and an upsell funnel and so you go
[605]
through these i want to point out
[607]
july's was a very important person for
[609]
this particular person quit
[610]
job in july so by that means that
[614]
that by that time they need to have put
[616]
a process in place in these first
[618]
seven months that will enable them to be
[620]
able to quit the job
[622]
and go forward with their objectives in
[625]
these areas
[625]
now you'll see that what i tend to do
[627]
when i do these things is i push them
[629]
into the first part of the year
[630]
why because one of the things i believe
[632]
is that coming back in june or so
[634]
to relook at this document pull it out
[636]
again and say okay what's our plan for
[637]
between now and the end
[639]
of the year to continue to achieve these
[641]
objectives and so the
[642]
back half of the year tends to get more
[644]
filled up at this time most people i've
[646]
discovered can't
[647]
really plan beyond three to six months
[649]
effectively
[650]
in terms of what they're going to do and
[652]
so
[653]
as i said i focus i push most of the
[655]
things into the first half of the year
[657]
and then reevaluate part way through the
[659]
year to push it into other areas
[662]
so you should be aware that you may want
[664]
to add some more pages to this process
[666]
so you can have
[667]
a page where you look at strengths and
[669]
weaknesses which can be a very valuable
[671]
thing
[671]
so you understand hey i'm not a detailed
[673]
person so then you may need to hire a
[674]
detail person to work on your projects
[676]
for you
[678]
you may want to have further details on
[679]
how you're going to fill the gaps
[681]
more strategies some more tacticals
[683]
tactics you may want to have a financial
[685]
analysis
[686]
here's where we are right now here's our
[688]
estimated
[689]
uh expenditures and income throughout
[691]
the year here's a balance sheet
[693]
in in two different levels this is
[695]
especially important if you're going to
[696]
show this to a banker to get a loan
[698]
uh you'll need to do a financial
[700]
analysis is part of that
[702]
and then you may want to have some in
[704]
there where you're looking at equipment
[705]
and staffing and investment requirements
[707]
so you can plan your
[708]
cash flow throughout the year those are
[711]
all good things to add
[712]
you don't the the core of that though is
[715]
the strategy
[716]
these things that happen on these first
[718]
two pages that i provided to you
[720]
now the two key the the major keys to
[723]
success with this
[725]
are first off do it you need to spend a
[728]
few hours
[729]
and develop a strategic plan and write
[732]
it down
[733]
as you do it use this format review it
[736]
weekly so that you follow it
[738]
i suggest that once a week you have a
[739]
meeting with your
[741]
self your key managers uh your staff
[744]
whatever it is pull out this document
[746]
look at it and say okay how are we doing
[748]
on this what do we need to do how do we
[750]
need to alter this plan
[751]
realize these plans are living breathing
[754]
documents
[755]
that uh you're trying to expand your
[758]
efforts and expand the plan to better
[761]
achieve
[762]
those end objectives and then revise it
[764]
as needed i recommend two to three times
[766]
per year
[767]
you do a revision session to get these
[772]
as you do these things your business is
[774]
going to be better planned
[776]
you will get all those objectives that
[778]
we talked about at the beginning where i
[779]
showed you the facts from these
[780]
scholarly studies about people who do
[782]
strategic plans
[784]
