my name is Arnold Mayer I am the

University and on top of that I still

remain a truly committed researcher and

teacher I'm a true academic quite a
[19]
while ago when I was still in at
[22]
University of Cambridge
[23]
I discovered together with my colleague
[26]
Peter Williamson that some companies
[28]
were innovating in a very different way
[30]
than what we normally thought but I
[33]
think it started by looking of a company
[35]
called advanced RISC machines in
[37]
Cambridge and we were surprised that it
[40]
had 98 percent of the market for a
[42]
particular type of chips in mobile
[45]
phones and yes it was such a small
[48]
company we wondered how can they have
[51]
such influence and leadership when they
[54]
have less than a couple of thousand
[56]
people and they're a very small company
[58]
and in Cambridge and we actually
[61]
realized that in Cambridge itself there
[64]
were other networks of companies that
[66]
were not really dependent on each other
[68]
not really controlled by each other but
[70]
yet working together to get out in
[72]
innovation and as reminded me of the
[75]
fact that the company in which I am
[77]
still in the board of directors the saw
[79]
systems which is in software production
[82]
that we actually have a similar way that
[84]
is that yeah we produced software the
[87]
basis software the platform but actually
[90]
the adjustment of that software to
[92]
different industries happens by other
[95]
totally independent companies that work
[97]
together with us and so it was
[99]
intriguing to see how how companies
[103]
actually
[105]
try to innovate by working in sort of
[108]
very loose networks and yet
[110]
well-organized networks the insight we
[114]
came to first was that these companies
[116]
had realized that they shouldn't try to
[118]
do everything themselves but it's more
[120]
than not doing everything yourself it's
[123]
it's not trying to control everything
[125]
yourself because if you try to control
[127]
it too tightly if you see yourself as
[130]
the sort of spider in the center of the
[132]
web you'll constrain the creativity and
[135]
contribution of the purpose I think we
[137]
came to realize in the arm example in
[140]
the decimal system example that actually
[143]
they were saying we want to bring these
[145]
people into a loose arrangement so we
[147]
allow them the flexibility to be
[149]
creative and to go innovate with us I
[153]
think those are indeed two key concepts
[155]
that is the cool learning that is we
[157]
work together and we learn together and
[159]
then the flexibility that is that is
[163]
essential in innovation and in a sort of
[166]
an an ecosystem is a lot more flexible
[170]
than a structured in well vertically
[175]
integrated company that may have other
[177]
advantages for efficiency and
[179]
productivity but when it comes to
[182]
innovation or actually recreating a new
[185]
new business I think these ecosystems
[188]
are a lot more interesting so we started
[192]
discovering that we started teaching
[194]
about it we started telling companies
[196]
that this was an alternative to innovate
[198]
in in circumstances where there is a
[202]
high level of uncertainty and complexity
[204]
and we discovered that there was a good
[206]
reaction to it that people said hey yes
[208]
this is what we want to do so we they
[211]
basically over the last years have been
[213]
building up a number of case studies
[214]
both in the United States in Europe and
[217]
here in Asia of how companies work this
[220]
way and is our intention to publish a
[223]
book about it

not necessarily only about what is the
[227]
concept that really about how to manage
[229]
in such an
[231]
Ecosystem it's not easy because you
[234]
cannot tell people do this do that you
[237]
need to actually create some kind of
[239]
coalitions you have to convince people
[241]
to collaborate you may have to make sure
[245]
that you have the right collaborators
[247]
that you all work in the right and same
[249]
direction so it is relatively
[252]
complicated to manage these ecosystems
[256]
and thanks to the many case studies that
[258]
we have written we now think that we
[262]
know how to manage these ecosystems
[265]
since I started my career in industry
[270]
and I went into academia to understand
[273]
better how to manage research and
[276]
development I've always had the ambition
[279]
that we shouldn't do research to inform
[283]
other academics although that is
[285]
important but also that we should do
[288]
research at a business school or in a
[291]
university to ensure that we change the
[294]
way people manage to change the way
[296]
companies evolving so I believe that
[300]
it's very important that when we look at
[302]
our research we not only do the very
[305]
academic publications which is needed
[308]
because that is the way that you test
[310]
the quality of your ideas but at the
[313]
same time that you have the ambition to
[316]
translate them to in concepts in
[321]
expressions that can be understood by
[323]
practitioners and who can then implement
[325]
it so meaningful impact for me indicates
[330]
that we we want to make a difference we
[332]
want to ensure that companies are
[334]
managed better than governments
[336]
understands how some of the policies
[338]
make a difference for a country without
[343]
that impact I think that research would
[346]
be rather uninteresting
